Project Portfolio

Each project below applies the same disciplines that guide every SolveSmarter engagement: define the problem with data, find the root cause, standardize what works, and build the leadership systems that keep results in place. And SolveSmarter adds AI to every step.

Supply chain, distribution, and manufacturing

Operational Efficiency and AI Integration

Scope

A multi-generational appliance sales, delivery, and installation business had strong revenue but shrinking net income. Few processes were documented, KPIs weren't in front of the people who could act on them, and AI tools hadn't been built into daily work. The six-month, four-phase engagement establishes a data baseline, then builds standard work and role-by-role AI integration. It finishes by deploying department scorecards and leaving the business a self-sustaining improvement system.

Results to date

$113,500 in projected annual value

  • 16-procedure SOP library across sales, installation, inventory, and admin/finance
  • Interactive scorecard with 22 KPIs across five departments
  • Org chart with job descriptions, monthly budget workbook, and order management system requirements
  • Weekly scorecard huddles and an owner dashboard for ongoing review

Lean Operating System Deployment

Scope

Directed the deployment of a Lean operating system across distribution and manufacturing centers nationwide, leading a team of project managers and Lean Six Sigma Black Belts. Each site followed a 13-week roll-out: leader kick-off, 5S, visual boards, playbooks, and Gemba walks. A flow toolkit and a new metric, Overall Distribution Center Effectiveness, built from availability, performance, and quality, supported every site.

Outcomes

$7.5M in annual value

  • 20+ kaizen projects and events coached across distribution and manufacturing sites
  • Standard 13-week roll-out schedule with defined roles
  • Flow toolkit: time study, standard operation sheets, line balancing, workflow boards, SPC, and benchmarking
  • A single effectiveness metric that captures downtime, speed, and quality losses

Labor and Workload Alignment

Scope

Closed a productivity gap on the outbound shift, which averaged 84 lines per hour against a goal of 92. Root cause analysis showed that daily line volume varied widely while headcount stayed flat. Countermeasures matched staffing to workload with part-time labor, moved leads to a 4x10 schedule, and balanced lines across the week.

Outcomes

$111,246 in annualized labor savings

  • Productivity rose from 84 to 89 lines per hour
  • Weekly labor cost fell from $16,698 to $14,559
  • Weekly headcount planning and LPH goal tracking standardized

Case Side Space Optimization

Scope

The warehouse was at 98.8% capacity, with only about 150 of 2,430 locations open on an average day. The shortage forced manual rework and top-stock moves that increased damage, cycle time, and injury risk. A cube analysis re-slotted each rack level from five locations to eight, aisle by aisle.

Outcomes

$63,200 in annual project benefits

  • $54,000 in hard savings
  • Open locations more than doubled, consistently above the 300-location goal
  • Daily open-location monitoring and Gemba walks built into the control plan

Small Parcel Transportation

Scope

The site had no standard for choosing between local messenger, private fleet, and small parcel carriers, which drove unnecessary shipping costs. The team analyzed weight, cube, piece count, and geography to set clear carrier thresholds. It then rebuilt private fleet routes by zone and assigned ownership of each step in a RACI-based control plan.

Outcomes

$98,817 in annual transportation savings

  • More than double the initial $48,000 savings target
  • Standard carrier selection guideline in daily use
  • Zone-based private fleet routes

Closed-Loop Voice of Customer Program

Scope

Designed a proactive, closed-loop Voice of Customer management system linking Sales, Operations, and Customer Service. The program set a standard follow-up process, an escalation path for chronic issues, and VOC metrics for leadership. It was piloted at two divisions before rolling out regionwide.

Outcomes

Customer feedback turned into action

  • Automated how and when customer feedback is captured, analyzed, and used
  • Feedback applied to improve product design, delivery, and cost
  • Closed-loop follow-up standard across Sales and Operations

Outbound Defect Reduction

Scope

Applied structured problem solving to customer-reported outbound errors, tracking overages, shortages, mis-picks, damages, and unit-of-measure errors on run charts. 5 Whys analysis traced mis-picks to wrong product in pick locations, and the team added check-digit and catalog-number verification. When a second countermeasure failed to move the data, the team went back to root cause and re-scoped it.

Outcomes

31% reduction in mis-pick defects

  • Defects per million fell from an average of 70 to 48
  • Ongoing compliance audits of the new verification step
  • PDSA discipline: each countermeasure tested against the data

Production Overtime Utilization Analysis

Scope

Partnered with a cross-functional team from Production Control, Administration, Accounting, Payroll, Manufacturing, and New Model to measure the true cost and benefit of production overtime at two auto assembly plants. The team used correlation and break-even analysis on two years of production data, then organized next steps through a PDSA cycle.

Outcomes

Root cause of overtime identified

  • Strong correlation (r = −0.887) between production progress and overtime
  • 78.7% of variation in production progress explained by overtime hours
  • Showed how new model launches drive production losses and overtime cost
  • Better launch forecasting identified as the most efficient lever and moved into testing

Team Journey Continuous Improvement Program

Scope

Created and managed a multi-year improvement program at a semiconductor manufacturer's U.S. and international sites, cascading from the senior leadership team to functional, production, and support teams. Modeled as a climb, each team defined its ideal state at Base Camp, then moved through current state and gap analysis, measures and scoreboards, and accountability to the Summit. At the Summit, teams reviewed progress and started the next climb. Quarterly team surveys tracked progress at every level.

Outcomes

Four team levels aligned across two sites

  • Organizational strategic alignment from the senior leadership team to frontline teams
  • A culture of continuous improvement, with every team restarting the cycle after each summit
  • Best practices and lessons learned shared across teams and sites
  • Value streams mapped and improved to create more value for customers
  • Internal and external benchmarking built into each team's ideal state
  • Team scoreboards and regular accountability sessions to sustain results
